A diagnostic lab in Indore takes samples from 7 in the morning and runs tests through the night, because the hospitals it serves send blood at 2 am. Twelve technicians and a front desk of three keep it open. Until last year the week's shifts were a sheet taped inside the sample room door, rewritten every Sunday by the lab manager, and argued over by Tuesday.
The rewriting wasn't the real cost. Nobody could say, three months later, who had worked which nights, so the night allowance was paid on memory and the late marks were counted against a 9 o'clock start that half the team never had. This post builds the lab's rotational shift schedule from scratch, with one month of its numbers.
A rotational shift schedule, built in six steps
A rotation is a fixed set of shifts that groups of people move through on dates everybody knows in advance. Six steps get you one:
- Write down the hours you have to cover. The lab needs 24 hours, seven days. A shop might need 9 am to 10 pm, six days.
- Cut them into shifts of equal length. Three shifts of eight hours: Morning 7 to 3, Evening 3 to 11, Night 11 to 7. Mark the night shift as one, since it runs past midnight and it's the one that earns an allowance.
- Split the team into groups of the same size. Four technicians per shift: groups A, B and C.
- Give every person a fixed weekly off, staggered. In each group, two people are off on Sunday and two on Wednesday, so no shift is ever down to one person on either day.
- Rotate forward on a set date. Morning, then evening, then night. Moving forward means each change gives people a later start, which is easier on sleep than going backwards.
- Put the money in writing first. The night allowance and the night overtime rate go into the appointment terms or a one-page policy before anybody works a night.
Shift rotation for a small team: how often to move
Weekly rotation is common in large plants, but it's a lot of changes for a team of twelve and it never lets anybody settle. The lab rotates on the first of each month:

Everybody works one month of nights in three, and everybody knows which month by the start of the quarter. If a person wants to swap, they swap with somebody in another group, and the swap is written down by the manager.
Weekly off in rotational shift work
The weekly off is what people care about most, and it's the part most schedules leave vague. Tie it to the person, not the week. A technician who's off on Wednesdays stays off on Wednesdays whichever shift they're on, and most state shops and establishments acts ask for one full day of rest a week anyway.
Here's what that does to one month of nights for group C in August 2025:

Same shift, same month, and a ₹150 difference, because August 2025 had five Sundays and four Wednesdays. That isn't anybody being favoured, and it evens out over a year. But it's exactly the kind of difference people notice, so say in advance that the allowance is per night worked.
Second and fourth Saturday off
The front desk doesn't rotate. It works Monday to Saturday, 9 to 6, with the second and fourth Saturday off. In August 2025 that meant:
Look at 30 Aug 2025. It's the fifth Saturday of the month, so it's a working day: the policy says second and fourth, not "every other". Four or five months a year have a fifth Saturday, and it's the day a front desk always says it thought was off. Put that sentence in the policy.
Night shift allowance and night overtime
A night allowance is a fixed amount for each night worked. There's no statutory figure for it. Most small businesses pay somewhere between the cost of a meal and a cab home. The lab pays ₹150 a night, which is ₹3,900 in a month of nights for somebody off on Sundays.
Overtime on a night is a separate thing. Overtime is paid at twice the ordinary rate by law, and a company can pay more for nights. The lab's policy pays nights at 2.5× instead of 2×. For a technician on ₹24,000 a month who stays 12 extra hours in a month:
